Data gap assessment

  • Inventory of product master data (GTIN/UPC, UOM, dimensions, weight, case/pack, pallet hierarchy) against each retailer’s item setup and syndication requirements.
  • Alignment checks between internal SKU logic and retailer vendor item numbers, including supersession and assortment changes.
  • Identification of data gaps that block purchase order acceptance, ASN validation, or invoice matching.

Document and policy readiness

  • Structured document matrix: certificates, SDS where applicable, country-of-origin, labeling proofs, packaging specs, and retailer-specific attestations.
  • Policy mapping: returns, chargeback dispute windows, vendor compliance manuals, and routing guide acknowledgements.
  • Version control and audit trail so documentation matches what is live in EDI and in the DC.

Operating process review

  • Order-to-cash walkthrough: EDI 850/855/856/810 flows, exception handling, and cutover criteria for go-live.
  • Warehouse and 3PL touchpoints: pick/pack/ship rules, label formats, carton content accuracy, and appointment scheduling.
  • Cross-functional RACI for item maintenance, demand changes, and promotional windows.

Retailer-specific constraints

  • Walmart / big-box: item setup cadence, compliance with routing and ASN completeness, OTIF and chargeback exposure.
  • The Home Depot / similar: inbound supply chain rules, documentation for inbound appointments and receiving.
  • Target / national retail: vendor onboarding gates, operational readiness for order fulfillment discipline.
  • Tractor Supply and specialty retail: assortment, packaging, and shipment rules tied to category programs.

Readiness output

  • Prioritized gap list with owner, due date, and dependency on retailer or 3PL.
  • Go / no-go criteria for Phase 2 implementation and EDI production cutover.
